Good project management spreadsheets help a small team see what is due, who is doing it and whether anyone has too much on, without paying for project software. This guide walks through seven linked templates, from a task tracker and Gantt chart to the office admin jobs that sit next to project work: meetings, supplies, licences and visitors.
1. Set up your team and their project hours
List everyone who works on projects with the hours each person can realistically give to project work each week. Most people also do day-to-day work, so this is usually 6 to 15 hours, not 40. These names feed every Owner and Host dropdown, so tasks, workload and meeting actions all link to the same person.
2. Break projects into tasks with dates and hours
Add each project with a start date, due date and budget, then list its tasks with an owner, start date, due date, status, % complete and estimated hours. The tracker works out overdue tasks, days late, on-time completion and each project health flag: on track, at risk, overdue or complete. A project is at risk when it has overdue tasks or its progress is more than 15 points behind the time that has passed.
Example: how planned hours are spread
| Task | Hours left | Dates | Planned per week |
|---|---|---|---|
| Corporate catalogue | 12 | This week to week 3 | 4 hours a week for 3 weeks |
| Payment gateway test | 6 | Overdue by 5 days | 6 hours in week 1 |
| Outlet launch plan | 20 | Week 3 to week 6 | 5 hours a week for 4 weeks |
If that person can give 10 project hours a week, week 1 shows 10 hours (100%) and is fine. Add one more task in week 1 and they are overloaded.
3. Read the Gantt chart
The Gantt sheet draws a 26-week timeline from your task dates, so there is nothing to draw by hand. Navy bars are planned, green bars are done and red bars are overdue, and this week is highlighted in gold. Change the start week at the top to look further ahead or back.
4. Check workload before you commit
Resource Allocation takes the hours left on each open task (estimate times what is left) and spreads them evenly from this week to the due date. Work that is already overdue lands in week 1. Each person gets planned hours per week against their capacity for the next 8 weeks, and anyone over their weekly hours is marked Overloaded. Move a due date or change the owner and the numbers update straight away.
5. Turn meetings into actions
Log each meeting with its attendees and key decisions, then add action items underneath with an owner and due date. Each meeting shows how many actions it created, how many are still open and how many are overdue, and the action list flags anything due this week.
6. Keep the office running
Three admin templates sit in the same workbook. The Office Supplies Tracker works out stock from opening stock, purchases and usage, and flags items to reorder. The Document and Licence Register shows the renew-by date for every licence, policy and agreement (expiry minus your lead time) with a Renew soon or Renew now status. The Visitor Log records sign-in and out times and shows anyone still on site today.
Tips for keeping it accurate
Update status once a day
Two minutes a day on status and % complete keeps every chart honest. A tracker updated once a month only tells you what went wrong.
Be honest about capacity
Use the hours people really have for project work. If everyone shows 40 hours, nobody ever looks overloaded.
Give every action an owner and a date
An action without an owner is a wish. The log only flags overdue work if there is a due date to miss.
FAQs
Can I use these project management spreadsheets in Google Sheets?
Yes. Upload the .xlsx file to Google Drive and choose Open with, then Google Sheets. The formulas, dropdowns, colours and charts all work.
Is a spreadsheet Gantt chart good enough for a small business?
For a team of up to 20 people and a few projects at a time, yes. You get a timeline, status colours and workload in one file, with no per-user fees.
How many tasks can the tracker hold?
500 tasks across 30 projects, 50 team members and 300 meeting actions, which covers most small businesses for a full year.
Do I need to write any formulas?
No. Fill in the blue cells. Grey cells calculate on their own and the dashboard updates automatically.
